How to make photos smaller for email (and why they got so huge)

Gmail will happily bounce your 26 MB of vacation photos without offering a single suggestion about what to do next. The message just doesn’t send, or worse, it converts your attachments into a cloud link the recipient needs to click, sign into, or watch expire. Email’s attachment limits froze somewhere around 2010, phone cameras kept improving anyway, and the gap between those two facts is now a chore everyone hits and nobody enjoys. The good news: closing that gap takes about a minute, and you won’t need to install anything.

The math working against you

The limits are tighter than they look. Gmail advertises 25 MB, but attachments are encoded for transit in a way that inflates them by about a third, so the real budget is closer to 18 MB. Outlook draws the line at 20 MB, and plenty of corporate mail servers quietly enforce 10. Meanwhile a single photo from a current iPhone runs 2 to 5 MB, more if it’s a JPG rather than HEIC, far more from a 48 or 50 megapixel Android flagship. Six photos, one bounced email. The camera got better every year; the pipe stayed the same size.

Here’s the buried lede, though: nearly all of that data is wasted on email anyway. A 48 megapixel photo carries four times more pixels than a 4K display can even show, and it’s headed for someone’s laptop screen or phone, where it’ll be glanced at, maybe saved, rarely printed. The recipient physically cannot see most of what’s making your attachment enormous. Which means you can shed that weight with no visible cost, if it’s shed carefully.

What “carefully” means

Careful is the difference between a photo that’s smaller and a photo that looks compressed. Squeeze too little and you’re still over the limit; squeeze too much and you get the smudgy, blocky look of a photo that’s been through one WhatsApp forward too many. The right amount varies per photo, a foggy beach tolerates far more compression than a detailed group shot, so a single fixed “email size” setting is always wrong for somebody in the batch.

Don’t skip the format check

Two format traps cost people megabytes constantly. iPhone photos are often HEIC, which is admirably small but a gamble on the receiving end: Windows PCs frequently can’t open it without paying for a codec. A photo that arrives but won’t open failed at email just as thoroughly as one that bounced, so for anything going to an unknown computer, JPG is the answer. And screenshots or photos that somewhere along the way became PNG files are carrying three to five times the necessary weight, since PNG stores photos with lossless perfectionism no email recipient will ever benefit from.
